PRACTICE CASE
From trusted knowledge to governed AI
From specialist knowledge to trusted and controlled AI services.

How do you transform trusted professional knowledge into reliable AI-enabled services without losing source integrity, human accountability or control?
The challenge: knowledge for people and machines
Imagine a knowledge-intensive organisation that maintains specialist guidance, structured technical information and digital knowledge services. Its leaders consider how to make this information traceable, reusable and safe for both professionals and AI applications.
Existing search, information-quality and content-management capabilities should be evaluated before new AI functionality is added. Any AI improvement must demonstrate a benefit beyond those realistic alternatives.
Our interpretation: the main transformation decision is not simply which chatbot to build. It is how to preserve authoritative knowledge, make it usable across products and demonstrate the value and safety of each new capability.
AI ValueForge: five questions behind sustainable value
- VALUE: Which concrete professional or public outcome improves, and who owns the result?
- WORK: How will experts, knowledge editors, users and AI work together when sources change or answers are uncertain?
- EXECUTION: Can approved knowledge updates reliably reach supported digital services and be adopted by users?
- TRUST: Are source rights, version provenance, privacy, security, human review and accountability clear?
- EVIDENCE & SCALE: Does evidence justify maintaining, adjusting, stopping or expanding each capability?
This scenario does not establish maturity or financial benefit and therefore has no maturity or ROI score.
Three practical value opportunities
- Source-grounded knowledge finding. Improve discovery of the relevant, currently applicable professional guidance, using the existing assistant and search capabilities as starting points. Measure source correctness, complete human review effort and successful task completion.
- Version-aware knowledge publishing. Connect approved editorial changes to dates, scope of applicability, superseded passages and dependable publication workflows. Measure the delay from approval to correct availability across channels.
- Reusable knowledge APIs. Make approved knowledge accessible to authorised digital products under clear contracts, access permissions and version rules. Only introduce agent actions when justified incremental value and independent controls are demonstrated.
What AACF adds when AI becomes agentic
Source links are useful, but they cannot by themselves authorise a tool action. A future agent connected to a knowledge API must not treat a retrieved document, a model-generated instruction or an outdated approval as permission to access protected content or change another system.
A proportionate AACF — Agentic AI Assurance & Control Framework review would examine trust boundaries, authenticated identity, delegated permissions, independent authorisation at the actual action, separation of retrieved content from instructions, traceable decisions, human approvals and tested stop/recovery capabilities. Start with read-only, bounded use cases; move toward autonomy only when evidence and accountable human decisions justify it.
Important: these are risk hypotheses, not findings from an actual security test.
Prove the added value, not just the AI output
For a representative knowledge task, compare A: current search and knowledge work, B: improved metadata and search without additional generative AI, and C: the same improved process with approved AI assistance. Assess the correctness and applicability of citations, end-to-end effort including human checking, update latency, accessibility, rework, operating expense and energy use per successfully completed task.
A reduction in search time is not automatically a budget saving. Any scale decision should reflect net incremental benefit, reliable knowledge quality and demonstrated controls—not a projected number of prompts or pilots.
A realistic first 90 days
Days 1–30 · Understand and align: agree one consequential knowledge journey, the accountable knowledge owner, the baseline, source rights and the boundaries of a safe comparison.
Days 31–60 · Establish and prove: define the human–AI workflow, version and source contract, acceptance criteria and control responsibilities; compare the no-AI and AI-enabled alternatives on representative cases.
Days 61–90 · Decide and embed: review evidence, adopt genuinely useful improvements, correct or stop weak cases, and prepare a proportionate delivery and operating roadmap. Any agent autonomy remains behind a separate authorisation and assurance gate.
The leadership decision
Build a trustworthy knowledge capability—not merely an impressive AI interface. AI ValueForge makes value, work design and adoption testable; AACF adds technical accountability and assurance where AI can influence or perform consequential actions. Neither method replaces domain expertise, legal analysis or independent deployment-specific testing.
