From AI adoption to measurable value in a multi-site industrial organisation

Illustrative, anonymised desk-based practice case — not a client engagement or completed security audit. This scenario translates publicly observable AI-adoption patterns into management questions and proposed decisions. It does not assert that a particular organisation has the weaknesses or results discussed below.

The management challenge

A large industrial group operates across production locations and central business functions. Digital assistants, internal knowledge tools and AI enablement activities create promising opportunities, but the strategic question is what changes in everyday work and which outcomes can actually be demonstrated. More training sessions, user accounts or AI pilots are not by themselves evidence of net business value.

AI ValueForge: five lenses for an evidence-led transformation

  • VALUE: connect each candidate initiative to a specific business problem, accountable owner and measurable outcome.
  • WORK: redesign the complete human–AI workflow, including decisions, exceptions, quality checks and handovers.
  • EXECUTION: build practical role-based capability and embed approved tools in real work, using existing expertise and change networks.
  • TRUST: clarify data permissions, privacy, security, human approval and operational accountability before scaling.
  • EVIDENCE & SCALE: compare outcomes, total costs and sustained behaviour before deciding to continue, adapt, stop or expand.

Evidence boundary: publicly described programmes can establish that initiatives exist; they do not demonstrate adoption maturity, incremental savings or effective technical controls. The current ValueForge profile is therefore a set of testable questions, not a numeric maturity rating.

Three proposed areas for investigation

  1. Role-based adoption-to-value: select a representative role, identify one recurring workflow and connect learning support to observed quality, cycle time and actual reuse.
  2. Supplier and document knowledge work: evaluate source-grounded assistance with document comparison and research; retain human authority for contractual decisions and outbound actions.
  3. Shared-service exception handling: investigate whether AI can assist with categorising routine exceptions and preparing recommended next steps without making unauthorised financial or operational changes.

What AACF adds when AI assistants use tools or agents

Capability becomes a control concern when an assistant can retrieve sensitive data, invoke enterprise tools, delegate to other agents or affect external systems. Relevant AACF assurance questions include: whose identity and authority does an action use; what is the permitted resource and effect; how are indirect instructions separated from trusted commands; which approvals are independent of the model; and can the complete decision and action chain be reconstructed, stopped and recovered?

This is a risk hypothesis and proposed assurance scope, not a claim of a discovered vulnerability. Technical testing would require the organisation’s explicit authorisation, a defined safe environment and independent evidence.

How to prove incremental value

For each shortlisted workflow compare A: the current process, B: a redesigned process without additional AI and C: the same redesigned process with approved AI. Compare representative tasks and account for human review, rework, error rates, security safeguards, licence and operating costs. Capacity released is not automatically a financial saving.

A practical 30 / 60 / 90-day sequence

Days 1–30: establish process owners, existing capabilities, risk boundaries and a verifiable baseline. Days 31–60: run a small number of authorised, controlled comparisons with role-specific support and acceptance criteria. Days 61–90: review outcome and control evidence with accountable leaders; scale only supported improvements, adapt weak cases and stop unjustified ones. This is a proposed roadmap, not an executed programme.

The executive decision

Reuse existing capabilities first. Prioritise business outcomes over training volume, insist on explicit human accountability, and verify that autonomous actions stay within independently enforced limits.
