PRACTICE CASE
An AI platform that delivers value — and stays under control
A practical approach to platform strategy, adoption and agentic assurance in a complex service organisation.

The leadership question
A multi-disciplinary organisation wants a reusable AI platform that connects user needs, applications, orchestration, models, data and operations. A roadmap and a working prototype are necessary — but neither proves that people will benefit, that the cost is justified, or that AI-driven actions remain within authorised boundaries.
Which use cases should we build first — and what evidence gives us permission to scale?
AI ValueForge | value before volume
AI ValueForge connects strategy, work, execution and trust with evidence of realised outcomes. Start with a concrete workflow, an accountable owner and the user’s problem — not with an inventory of possible AI features.
- VALUE — identify the result that matters and what must change for users.
- WORK — map the complete human–AI process, including exceptions and review.
- EXECUTION — assign ownership, dependencies, adoption and operational support.
- TRUST — define privacy, security, human authority and acceptable risk.
- EVIDENCE & SCALE — compare outcomes and total costs before extending scope.
AACF | control the path from information to action
For assistants that retrieve content or use agents and tools, AACF asks whether a model can cause effects beyond the authority granted to its human or service identity. Documents, prompts and model decisions must not become access-control rules.
- Enforce permissions at the tool and data boundary, independently of the model.
- Require explicit human approval for consequential actions and system changes.
- Keep source provenance, decisions, tool calls and resulting effects reconstructable.
- Test indirect instruction attacks, containment, revocation and recovery under authorisation.
Three sensible starting points
Product discovery assistant
Structure interviews, draft user stories and expose assumptions. Product owners validate priorities; the assistant does not silently rewrite the backlog.
Source-grounded knowledge assistant
Retrieve authorised guidance with citations and uncertainty indicators. Staff verify any advice before it is used.
AI quality evaluation assistant
Compare model outputs with governed reference cases, flag gaps and route exceptions to independent human review.
Measure the difference AI actually makes
Compare A: today’s workflow, B: the same workflow improved without AI, and C: that improved workflow with approved AI. Measure quality, review effort, errors, cycle time, user confidence, maintenance and total operating costs. Capacity released is not automatically money saved.
A proposed 90-day sequence
- Days 1–30 | align on one workflow, owners, architecture boundaries, baseline and acceptance criteria.
- Days 31–60 | trial a controlled low-risk use case, validate user experience and test independent controls.
- Days 61–90 | compare outcomes, verify remediation, agree support arrangements and make a go, adapt or stop decision.
Decision rule
Scale only when incremental value AND effective controls are evidenced. If baselines, authorisation, traceability or accountable review are missing, the responsible decision is to limit the pilot and close those gaps first.
